Microsoft boss Nadella says Xbox has to invent “sustainable business model”

The Xbox sustainable business model is a key priority for Microsoft as the company looks to bring its games to more people. CEO Satya Nadella says Xbox aims to grow its audience while continuing to develop games and operate as both a publisher and a gaming platform provider.

Why Xbox needs a sustainable business model

Speaking on the Sources Podcast, Nadella described the need to establish a business model that can support Xbox’s reach across PC and Xbox consoles. He also said the company wants to build on its existing studios and intellectual property to produce future games.

Nadella expressed confidence in the division’s studio portfolio and its ability to develop new releases. He also acknowledged that Xbox is reorganizing its operations. He characterized the streamlining led by new Xbox chief Asha Sharma as a positive development, although the changes have included job losses and studio uncertainty.

For players, the business-model question matters because it can shape where games are available and how Xbox invests in future releases. Microsoft’s stated ambition is to serve players across both PC and Xbox, rather than focusing on a single platform. The company has not provided further details here about what specific changes its sustainable model will involve.

Xbox’s plan to return to growth

Nadella said Xbox intends to return to growth in the coming fiscal year, identified in the source as 2027/28. He said Asha Sharma and her team are working toward that target while aiming to deliver strong games. This is a company plan, not a guarantee of future results.

When assessing this goal, it is useful to distinguish between the announced target and the factors that may affect it. The comments point to the studio portfolio, game production, business structure and access to players on PC and Xbox as relevant parts of Microsoft’s approach.

Job cuts and changes to Microsoft’s game studios

The restructuring has involved significant workforce reductions and changes to studio operations. In July, Xbox announced plans to cut 3,200 jobs, with around half of those reductions taking effect immediately, and to divest five studios. A further 268 roles were cut the following week, alongside changes to the organization of Microsoft’s games division.

Under the reshuffle, Halo, Rare and Age of Empires were moved under Activision’s umbrella. These changes sit alongside the wider effort to streamline the business, but the available comments do not explain how each studio or franchise will be affected in the long term.

Xbox chief content officer Matt Booty said that two separate agreements involving Ninja Theory had fallen through. He said the company would begin consulting employees about a proposed closure while continuing to consider other options. Consultation with Arkane was still underway and was expected to continue through the end of the year.

What Xbox’s sustainable business model means for players

Microsoft’s stated direction combines wider access to games with a reorganization of its gaming business. Whether that approach supports the planned return to growth will depend on execution, including the company’s ability to release games and reach players across PC and Xbox.

For now, Nadella’s comments set out the goal rather than a detailed roadmap: Xbox wants to develop a sustainable business model, strengthen its role as a publisher and platform provider, and make its games available to more people. Future updates from Microsoft will clarify how those priorities translate into specific products and studio plans.
